Starter or Alternator? How to Tell Which One Killed Your Car
The two most-confused failures on the same battery circuit. Five-minute diagnostic walk that separates a dying starter from a dying alternator before you spend $300 on the wrong part.
Two completely different parts, the same battery wire, the same symptom set when they're dying: the car won't start, or it starts and dies, or every dashboard warning lamp lights up at once. The mistake that costs people the most money is replacing the alternator when the starter is bad — or vice versa — because a fresh part in the wrong slot won't fix the failure, and now you've spent $250-$400 plus your weekend on a problem you still have.
This guide walks the five-minute diagnostic in the order a shop tech actually runs it. You'll be able to commit to the right part before you put a wrench on anything.
The two parts in one paragraph
The starter is an electric motor that spins the engine over until it fires. It runs for 0.5-3 seconds at engine start, then disconnects. Power comes from the battery only — the alternator isn't doing anything at start.
The alternator is a belt-driven generator that recharges the battery and powers every electrical accessory while the engine runs. It does nothing during start; it does everything after start.
The shared failure mode that confuses people: both parts kill the battery in different ways. A bad starter draws huge current at start and over time wears the battery down. A bad alternator never recharges the battery, so it drops below cranking voltage overnight. Either way, you turn the key one morning and nothing happens.
Step 1: What does the key do?
This single question separates ~80% of cases.
Click-click-click, no crank: classic starter or low-battery signature. The solenoid is engaging but the motor can't spin the engine. Could be a dead battery or a worn starter.
One loud clunk, then silence: starter solenoid pulled in but the starter motor itself is seized or has worn brushes. Almost always a bad starter.
Slow crank that gets weaker each try: battery is depleted. Cause is either a bad alternator (battery never gets recharged) or a parasitic drain (something stays on with the key off). Less likely a bad starter.
Crank speed is normal but engine doesn't start: not a starter or alternator problem. You're looking at fuel, spark, or compression. Stop here.
Engine starts fine but dies within 5-30 minutes of driving: classic alternator. The battery is doing all the work because the alternator isn't charging; once the battery drops below the ECM's minimum voltage the engine stalls.
Headlights and dash warning lights all glow / pulse / dim while driving: alternator output is unstable or insufficient. Almost always alternator.
Step 2: Check the battery first (5 minutes, $0 to confirm)
Before you touch either part, you have to rule out the battery. A weak battery mimics both failures.
If you have a multimeter, measure across the battery terminals with the engine off, key out:
- 12.6V or higher — battery is fully charged
- 12.3-12.6V — battery is partially discharged but usable
- Below 12.3V — battery is depleted; either it's worn out OR the alternator hasn't been charging it
Now start the engine. Measure across the terminals again:
- 13.8-14.4V at idle — alternator is charging correctly. Battery is suspect if voltage doesn't hold; otherwise the problem is elsewhere.
- 13.0-13.7V — alternator is charging weakly. Worn alternator or worn brushes. Replace it.
- 12.0-13.0V — alternator isn't charging. The engine is running on battery alone. The battery will drop below cranking voltage within an hour. Replace the alternator.
- 15.0V or higher — voltage regulator is failing. Will boil the battery dry within days. Replace the alternator.
No multimeter? Most auto parts stores will load-test your battery and check alternator output for free in the parking lot. Walk in and ask.
Step 3: The starter test (no tools)
If the battery is good and the alternator is charging correctly but the car still won't crank, the starter is the suspect. Two free tests:
Test 1: tap the starter while someone turns the key. Have a friend turn the key to START while you tap the starter housing firmly with a wrench or rubber mallet. If the starter suddenly engages and the engine cranks, the brushes inside are worn and the motor is sticking. Replace the starter — the tap-and-go fix is temporary; it'll strand you within days.
Test 2: jump from the battery positive directly to the starter solenoid trigger wire. If the starter spins when triggered directly but doesn't spin when you turn the key, the problem is upstream (ignition switch, neutral safety switch, anti-theft, fusible link). Not a starter problem. If the starter doesn't spin even when triggered directly, the starter is dead.
Step 4: The alternator test (no tools)
Engine is running, battery is good. To confirm the alternator is the problem:
Test 1: pull the battery negative cable while the engine is running. Old-school trick — a healthy alternator will keep the engine running with the battery disconnected. (Not recommended on modern vehicles with sensitive electronics; voltage spikes can fry ECMs. Use a multimeter instead.)
Test 2: rev the engine and watch the headlights. Headlights brighten noticeably when you rev — alternator output is weak at idle. Brushes or rotor are worn. Replace it. Headlights stay constant at all RPMs and brightly lit — alternator is fine.
Test 3: check the alternator belt. A slipping or stretched belt won't drive the alternator at the right RPM. Visual inspection: belt should be tight, no glazing on the inside, no cracks. If you can spin the pulley by hand with the engine off, the belt is too loose. Tighten or replace the belt before condemning the alternator.
What this diagnostic costs you to get wrong
- Replaced the wrong part: $150-$400 in parts plus 2-4 hours of labor, and you still have the failure.
- Replaced the battery instead of the alternator: new battery lasts 3-14 days before it drops dead again. Average shop replaces the battery twice before checking the alternator.
- Replaced the alternator instead of the starter: new alternator solves nothing because the starter still doesn't spin. Now your $300 alternator sits in the parts bin for the next vehicle.
- Ignored a regulator failure: alternator pushes 16-18V into the battery, boils it dry, swells the case, and now you need a battery AND an alternator.
When it's neither — the gotchas worth knowing
A few failure modes look like starter or alternator but aren't:
- Corroded battery terminals — slow crank, dim lights, intermittent no-start. Clean the terminals with a wire brush before suspecting anything else. Five-minute fix, common, free.
- Bad ground strap — the heavy braided cable from the battery negative or engine to the chassis. Frayed or corroded, the starter can't get enough current and the alternator can't push current back. Visually inspect; the wire should be intact and the contact surfaces clean.
- Loose alternator belt — belt slips at high load (AC on, heater fan max, headlights on), alternator output drops, headlights pulse. Tighten the tensioner or replace the belt.
- Bad voltage regulator — sometimes integrated into the alternator (replace alternator), sometimes external on older vehicles (replace regulator only).
- Parasitic drain — something stays on with the key off, drains the battery overnight. Common culprits: trunk light, glove box light, aftermarket stereo, faulty door switch. Test by disconnecting the battery negative and measuring current draw with a multimeter; should be under 50mA.
Replacing the starter or alternator
Both are bolt-on parts on most vehicles. Starter usually lives at the bottom of the engine near the transmission bell housing — 2-3 bolts, one heavy battery cable, sometimes one trigger wire. Alternator usually lives at the front of the engine driven by the serpentine belt — release the belt tensioner, unbolt 2-3 mounting bolts, disconnect the positive output cable and the field plug.
For both: disconnect the battery negative first. Both parts carry hot battery voltage even with the key off.
Time on most vehicles: starter 1-2 hours, alternator 0.5-1.5 hours. Some makes (BMW, Audi, certain Subarus) bury the starter under the intake manifold — those go 3-6 hours.
